Should You Hire a Salesperson or Outsource Sales? The Real Math
By George Stoff, Founder and Lead Engineer
Every founder hits this fork somewhere between $1 million and $3 million in revenue. For a founder scientist it arrives earlier and hurts more: revenue depends on you explaining the product, you are out of hours, and the instinct says hire someone. The instinct deserves a spreadsheet first.
The loaded cost of the hire
A capable SDR runs $70,000 to $90,000 loaded. An account executive who can actually close, $120,000 to $180,000 loaded with on target earnings. Add tools, data, and a manager's time. Then add the ramp: three to four months before a new rep produces, and average SDR tenure across the industry sits well under two years. Budget for the ramp twice, because the first hire is often the wrong one.
The part the spreadsheet misses
A salesperson inherits your demand environment. If the website is weak, the content invisible, and no one in your market has heard of you, the best closer alive sits in an empty room. Founders routinely hire the closer before building the pipeline the closer needs, then fire the closer for the pipeline's failure. For a CRO or a tools company this is worse: the rep also has to explain a knockout model or an assay to a PI who knows more than they do.
The outsourced alternative, priced
A pipeline firm at $5,000 to $10,000 monthly costs in the range of one loaded mid level hire and delivers a team across disciplines no single hire has: the site, the content, the ads, the sequences, and the calls. Our Kinetic tier is $10,000 plus ad spend with one outbound seat and a meeting number in writing. The tradeoff is real. You do not own the person, and the outsourced seat does not close. Someone on your side has to take the meeting.
Who takes the meeting
This is the question our contact form asks before we will quote Kinetic. If the answer is you, the founder, the math works until about $5 million, because founder knowledge is what closes a technical sale and prospecting is what wastes it. If the answer is a sales hire, that hire should be an account executive who closes, not an SDR who prospects, because prospecting is the part worth renting. If the answer is nobody yet, you are not ready for outbound. Start with content and paid demand.
Decision by stage
Pre revenue: Baseline, $2,500 a month. The founder sells, and the money goes to a website and content that say something before the next raise. Seed, or a practice with one location: Catalyst, $5,000. One Google Ads campaign, a landing page per audience, a human reading the account weekly. Series A, or a lab and CRO at $3 million plus, or a multi location group: Kinetic, $10,000. An outbound seat with a number in writing, and the founder or a closer takes the meetings. Above $10 million with a sales team in place: hire, and give them the pipeline as a system rather than a vendor.
The ask: we will run this math on your actual deal size, close rate, and who takes the meeting in one call, and if the answer is hire, we will say hire. Book a pipeline call.
