When someone asks ChatGPT for a company like ours, it names our competitors.

A prospect told you they asked ChatGPT or Perplexity for a recommendation and your name was not in it. Your competitor's was. Ranking well on Google did not help, and it will not: Ahrefs found only 12 percent of URLs cited by AI tools overlap with Google's top ten organic results. Getting cited is a separate discipline, and most of it happens off your site.

Why ranking did not carry over

The engines choose differently from Google. Perplexity searches live and cites about 22 sources per answer; ChatGPT leans on stable reference sources and recrawls in cycles. Profound found only 11 percent of domains are cited by both. Google rewards authority across a site; answer engines reward the single page that answers the question completely. A long guide about everything loses to a short page about one thing.

The four traits of pages that get pulled in

On a 147 page life science site we built, the pages that appear in AI answers share four traits. They answer the literal question in the first 40 words. They carry one specific number or definition a model can quote. They are server rendered, so the answer is in the HTML rather than assembled by JavaScript. They carry schema that names the entity the page is about. Pages that opened with a paragraph about the company got skipped.

Most of the work is off your site

Omniscient Digital's study of 23,387 branded citations found 57 percent came from reviews, listicles, and press, and only about 4.5 percent from the brand's own pages. If nobody else on the internet describes your company, the engines have nothing to cite but you, and they weight that lightly. Reviews on Google and the category directories, comparison articles that name you, a founder byline on an industry site, and a Wikipedia grade entity footprint matter as much as your own pages. This is the part most agencies skip because it is slow.

Ask ChatGPT and Perplexity the three questions your buyers ask you most. Note which sites are cited. Open your own page on the topic, view the source, and search for your answer. If it is not in the HTML, you are invisible to the engines that matter most right now. If it is, and you are still not cited, the gap is third party mentions.
